Test 3: verified ICP and subject-matter fit against broad role targeting

2022, twelve weeks, 6,870 prospects, enterprise, heads of engineering and solution architects. The finding that changed how we build lists.

In short: The same sequence, sent to two lists built differently, produced 13.0 percent and 51.9 percent reply rates. Targeting quality outweighed every copy decision we have ever tested, by a wide margin.

Sample

2022, twelve weeks, 6,870 prospects. Enterprise accounts. Heads of engineering and solution architects. Identical sequence on both arms; only the list construction differed.

Why it works

A job title tells you what somebody is called. It does not tell you whether they own the problem you are writing about. Two people with the title Head of Engineering at similar companies can have entirely different remits, and a message that lands perfectly for one is noise for the other.

Verified subject-matter fit means checking, per person, that the specific thing you are writing about is actually theirs. In this test that meant reading what they had built, spoken about or shipped and confirming the problem sat inside their remit before adding them to the list. It is slow and it is the highest-return work in outbound.

The result reframes the usual argument about personalisation. Personalisation is normally treated as a writing task, something you do to a message. This test says the work happens before the message exists, and no amount of good writing recovers a list that was built wrong.

How to apply it

Set a rule that nobody enters the list until you can name, in one sentence, why this specific problem is theirs. If you cannot, they are a lookalike, not a prospect.

Accept the volume hit. A verified list is a fraction of the size of a scraped one. At 51.9 percent against 13.0 percent you can afford it to be a quarter of the size and still come out ahead on meetings, with a quarter of the sends and a much healthier account.

Do the verification before you write, not while you write. Teams that try to do both at once end up doing neither properly.

What this test does not tell you

Enterprise technical personas only, and one of the smaller samples in the set at 6,870 prospects. The 51.9 percent figure is the highest reply rate we have recorded and should be read as the ceiling for a very well-built list in a favourable segment rather than a rate you should expect everywhere. The direction of the effect is the durable finding.

Method

One variable at a time. A test alters a single element; if two things change we learn nothing. Prospects were split at random inside each client account, holding industry, geography, seniority and company size constant on both sides. No test was called below 2,000 prospects per arm, because outbound is noisy at low volume. Reply rate is reported as the leading indicator and meeting rate as the decision, because several variants lifted replies and produced no extra meetings at all, and those were not rolled out.

This test is one of fifteen in a dataset covering 389,890 prospects and 15,018 meetings across 41 client programmes and 17 clients, run between 2018 and 2026. The full set is on the 2026 outbound benchmarks page.

Frequently asked questions

What matters more in outbound, targeting or copy?

Targeting, by a wide margin. In this test the same sequence produced 13.0 percent replies on a job-title list and 51.9 percent on a list where subject-matter fit had been verified per person. The largest copy-level effect we measured, naming the prospect's own product or a competitor, doubled reply rate. Targeting quadrupled it.

What is verified subject-matter fit?

Confirming, for each individual prospect, that the specific problem you are writing about sits inside their actual remit, rather than assuming it from their job title. It usually means reading what they have built, shipped or spoken about before adding them to the list.

How reliable is this result?

Enterprise technical personas only, and one of the smaller samples in the set at 6,870 prospects. The 51.9 percent figure is the highest reply rate we have recorded and should be read as the ceiling for a very well-built list in a favourable segment rather than a rate you should expect everywhere.
